TL;DR: Personalised opener, founder story, relevant products, proof, objections, then and only then the incentive. The full structure most brands stop three emails short of.
From the audit vault: The spine we map in almost every audit: most brands run one to three welcome emails, while the majority of first purchases convert across emails four to eight.
Email one: personalised to whatever brought them here, with the promised offer or recommendation. Two: the founder or brand story that sets up the problem you exist to solve. Three: relevant product recommendations, not the whole catalogue. Four: trust, through reviews, press or FAQs. Five: bundles and related products.
Six onwards is where persistence pays: the incentive if they have not purchased, the true cost of the problem going unsolved, a downsell or an alternative route like a consultation or a smaller product. Each email has one job.
Spread the sequence across ten to fourteen days; cramming eight emails into five days reads as desperation. Anyone who purchases exits immediately into post-purchase. The flow’s job is the first order, nothing else.

Most subscribers are not ready on day one, and the brands that stop emailing after the coupon simply are not present when readiness arrives. The later emails cost nothing to send and convert the slow majority the short flow abandons.
